Founded in 2019, currently PT X is growing rapidly. This development was driven by the target in the form of revenue provided by investors. That way, PT X continues to innovate for the development of the company. One of the strategies undertaken by PT X in meeting the target of these investors is to acquire other company. One of the subsidiaries that has been acquired by PT X is PT Y. PT Y is a SaaS or Software as a Service company based in Surabaya. After the acquisition process, PT X set a revenue target that must be achieved by PT Y. However, PT X felt that PT Y had not been able to achieve the target given by PT X. This was caused by PT Y's unpreparedness to implement the coordination mechanism that had been carried out at PT X. This unpreparedness refers to the absence of a business strategy owned by PT Y, besides that there is an incomplete position in the current organizational structure and business processes that have not been well documented. For this reason, it is necessary to design business strategies, business processes, and also organizational structures that are able to accommodate the strategies that have been designed. In designing the organizational structure, there are five things to consider, namely strategy, technology, organizational growth stage, culture, and environment. The strategy design begins with the identification of the corporate strategy of PT X as the parent company of PT Y. Then, the internal and external conditions of PT Y are analyzed which are mapped into the SWOT matrix to create alternative strategies. From the alternatives obtained, one strategy was chosen that met two criteria, which are; in accordance with the corporate strategy of PT X as the parent company and also in accordance with the vision and mission of PT Y. Furthermore, a mapping of the actual business processes of PT Y was carried out, which was then adjusted to the business strategy adopted by PT Y. selected. Before the organizational structure is designed, it is necessary to analyze the stage of organizational growth using ASTRO and also organizational culture using the OCAI questionnaire. These two aspects will determine how the organizational structure will be designed. The stages in designing the organizational structure include determining departmentalization, determining the relationship between business processes, and also mapping the RAM matrix. Based on the results of data collection and processing, currently PT X's corporate strategy is growth, where PT X focuses on expanding customers, increasing revenue or market share through current business or new business lines. The SWOT matrix mapping resulted in several alternative strategies, but the chosen one was “Developing new innovative products and targeting them to new market segments”. The business processes that have been documented are then adjusted by adding new processes, which are; the product design process and also sales. Based on the results of the OCAI questionnaire, it was found that the ideal organizational culture is adhocracy and based on the analysis of organizational growth stages using ASTRO, it is found that the current stage of organizational growth is expansion. Thus, a dynamic, creative, and innovative organization is needed while still having clear procedures in carrying out each process. For this reason, a process-based organization is designed for PT Y, where the organization is divided based on the core processes, which are; engineering, product, marketing, customer service & sales, HR and also finance. text |
