Summary:PT XYZ is one of the gas turbine service center that cover all over the world gas turbine repair for power generations. Coating cell is considered as the most critical special process to delivery to the customer. If the utilization is low efficient, then it might significantly hampered component delivery to customer since repair process fall out from its PCD/CWD. As per data captured by eMM during May until June 2020, PT XYZ operation team found that the utilization rate coating cell significant descent on May until June 2020 from 23.38% to 17.84% that impacted to the loss potential revenue in USD 68,923.08 that. This research has purpose to help PT XYZ for increasing utilization rate of coating cell to the target 23% so that PT XYZ getting back their potential revenue. In this research, the author will use VSM for checking 7 waste in lean system for internal root cause and C&E Diagram for checking external root cause. Once the root cause identified, there are 3 projects that can be implemented for increasing utilization rate. The first project is adding manpower in combustion repair for external coating issue. In this project, operation team needed to recruit several skilled people in 1 month. The second project is making new scheduling target output and controlling waste for internal coating issue. In this project, operation team will build scheduling for coating cell#1 and coating cell#2 target output per shift. Besides, operation team will control waste with determine waste in each step and make alternative solution for that waste. Last project is combining add manpower in combustion repair for external coating issue and making new scheduling target output and controlling waste for internal coating issue. In this project, operation team will combine project#1 and project#2 to resolve the issue. Author is using AHP to decide the best solution project for implementation. The combination of add manpower and making scheduling target output and waste control is decided to become the best solution project. With this best solution project, PT XYZ can increase the utilization rate of coating cell in above 23% with potential revenue more than target, after 1-month project execution in July 15-30 i th 2020 as USD 182,153.85. Several problems founded in the middle of the project implementation such as: maintenance breakdown, eMM breakdown, and no job combustion available. These particular problems need to be solved for the next project and included in the recommendation for PT XYZ to improve utilization rate of coating cell.
